Backyard Challenges

For more than 20 years, BBQGuys has been one of the most trusted names in grilling and outdoor living, offering a premium selection of grills, smokers, and backyard essentials to customers nationwide. As eCommerce became central to how consumers shop, BBQGuys built an internal dropship program to expand assortment and connect vendors directly with their loyal customer base.

But as the program grew, supplier onboarding quickly became a challenge.

In the early days, BBQGuys had no true onboarding structure in place. Vendors were granted access to a legacy portal and expected to figure out the process on their own.

“It wasn’t very robust, and our vendors had no idea what we needed from them,” said Rose Hunter, Senior Manager of Vendor Support at BBQGuys.

Without a standardized onboarding framework, BBQGuys faced increasing operational friction. Manual documentation, inconsistent communication, and limited visibility created bottlenecks for both internal teams and vendors. Time spent maintaining outdated processes became time taken away from growth, innovation, and improving the customer experience.

“Every minute we spent working to improve old processes was time spent not moving forward with something that might be much better,” Hunter explained.

BBQGuys knew they needed a more scalable approach, one that could eliminate repetitive manual work, improve vendor engagement, and create a modern onboarding experience built for long-term growth.

“Logicbroker was the only solution we found that offered enough functionality to be the sole touch point for our vendors,” Hunter said.

Logicbroker’s cloud-based API platform and centralized vendor portal became the hub for inventory, orders, pricing, and supplier communications. BBQGuys gained the flexibility to connect vendors through any format, including EDI, XML, JSON, and more, while maintaining consistency across its ecosystem.

As BBQGuys matured, the partnership evolved beyond onboarding support into full onboarding automation through Logicbroker On-Demand Onboarding.

Over time, BBQGuys progressed through the full lifecycle of supplier enablement: from having no defined onboarding process, to a hands-on guided model, and ultimately to a scalable, self-service approach where vendors could onboard independently with full visibility and support.

With Logicbroker’s improved testing framework and clearly defined onboarding steps, vendors can now move through onboarding faster and with greater confidence. Logicbroker worked closely with BBQGuys to rewrite onboarding test cases in a way that was more intuitive, actionable, and vendor-friendly.

The results were immediate. The first vendor onboarded through On-Demand Onboarding completed the process in under an hour.

On-Demand Onboarding also eliminated internal bottlenecks. Where only two employees previously managed onboarding, BBQGuys can now empower seven team members to support vendors through the process, ensuring onboarding never slows down due to limited bandwidth.

“They help vendors through every step of the way,” Hunter noted. “Now the whole team can do it.”

Since partnering with Logicbroker, BBQGuys has onboarded more than 600 vendors into its carefully curated dropship network, expanding product availability while maintaining operational control.

Vendor engagement has increased dramatically as onboarding has become more automated and transparent. Vendors who once felt unsure how to work within the system now embrace the portal and its built-in workflows.

“Vendor engagement has progressed as we’ve progressed,” Hunter said. “Ninety-nine percent of our vendors love Logicbroker and working inside the portal. I haven’t had any negative feedback, and if there ever was, it was usually just that they didn’t understand the process yet.”

BBQGuys has also strengthened its backend operations through deeper technology alignment. Logicbroker played a key role in BBQGuys’ NetSuite integration, ensuring clean, efficient data flow between systems and establishing new business rules to prevent errors before they impact downstream operations.

“The integration went really well. We did a lot of testing beforehand, and there were no complaints from any part of the team,” said Hunter. “The integration with Logicbroker to NetSuite is really useful.”

Today, BBQGuys leverages Logicbroker’s visibility and testing capabilities to proactively identify outliers, validate order flows, and ensure the system performs reliably under any scenario.

“We’re always striving for that perfect order flow,” Hunter added. “We try to break things, find what doesn’t work, and make sure it always performs no matter what.”

Growth for the Future

With supplier onboarding automation now firmly in place, BBQGuys is focused on the next phase of maturity: optimizing internal processes, improving data quality, and building new efficiencies across the organization.

“There’s always the next thing,” Hunter said. “Now that the automation is there, the opportunity is figuring out the best internal processes.”

BBQGuys is actively exploring new tools, including AI-driven approaches to improve onboarding data collection and streamline internal workflows, confident that Logicbroker provides the foundation to scale what comes next.
